How Google Is Evolving

I have watched Google evolve for twenty years — since I founded CI Web Group in 2006 and made the bet in 2008 that where search was going would eat anyone still optimizing for yesterday. The evolution accelerated again: AI Overviews, conversational search, entity-first retrieval, less click-through to websites, more "here is the answer."

Owners who still think Google is ten blue links are planning for a Google that is already gone — or at least no longer primary for how decisions get made.

From links to answers

Classic Google ranked pages. Modern Google — and the assistants orbiting it — retrieves entities. Who is this company? Do the facts cohere? Is there proof? Does the content answer the question without sending the user on a scavenger hunt? The winner is often not the best-designed site. It is the most verifiable entity.

That is entity SEO — explained plainly in What Is an Entity MD File? and Your Brand Is Now a File AI Reads. Your brand is the structured record machines trust. Logos do not vote. Facts do.

What still matters

Content that answers real questions — not keyword spam. Technical performance — Google still punishes slow, broken experiences because they waste user time. Local signals — consistent name, address, phone, service area. Reviews and reputation — social proof agents weigh heavily. Internal linking that mirrors intent: learn, evaluate, act. None of this is new individually. The bundle is new: coherence under machine scrutiny, continuously.

This is infrastructure, not a quarterly project — revenue engines judged by outcomes, not launch dates. Systems and soul keep the facts true and the values encoded so automation serves instead of deflects.

Google is evolving toward the same question AI search asks: who is real, verified, and helpful — not who has the most backlinks from 2019.

What agencies miss

Most agencies still sell rankings reports and blog posts — the 2018 playbook. Google evolved. The retainer didn't. The client-first inversion is the fix: optimize for the customer's Tuesday, not the dashboard's green arrow.

What to do

Audit entity coherence before you audit rankings. Fix contradictions across site, GBP, and citations. Build content that agents can cite — clear, factual, linked across intent tiers. Make your site fast enough that urgency is respected. Test whether AI Overviews or assistants summarize you accurately. If not, your Google strategy is still a link game in an answer world.

Google will keep evolving. The direction is clear: verified entities, helpful answers, experiences that respect time. Build for that file — or keep paying for reports about a scoreboard that stopped deciding your revenue.
